The Challenge

Jose Pena wrote software for a living. Full stack, eight to five. Real estate happened in the margins: he started buying Omaha rentals in 2018 and worked on them from five to midnight, sometimes one a.m. He quit the job in December 2021 once the rental portfolio gave him a buffer. The workload did not shrink. "I started becoming that bottleneck for the projects", trying to save a few dollars by doing everything himself.

Then the deal volume outran his bank account. Portfolios of 9, 16, and 20 properties do not close on one person's savings. "It's crazy to be able to do this just with my own money. It's not possible right now." To keep buying, he needed lenders, a crew, and a data process that kept producing sellers while he ran projects.

What They Built

Opening code violation calls as a contractor, not a buyer

Jose pulls fresh local county data and loads it into the system. His primary target is code violations, and his general contractor's license changes the first thirty seconds of every call.

I noticed there's a code violations on the property. I'm a general contractor. I mean, also an investor, just trying to see if I can help you on either side.

That help-first framing has won him a long run of code violation houses in Omaha.

Filtering owner records down to local portfolio sellers

The 40 property run came from the owners side of the data. He filters for local owners, not LLCs, holding 10-20 properties, then calls and builds the relationship. His first portfolio came through that exact process, and two triplexes were closing the same way at interview time. He also makes selling painless: he serves tenant non-renewal notices himself and takes properties with tenants in place.

Hiring a crew once the first portfolio bought the runway

Eight full-time crew members work in sets of two, each pair able to handle a whole project: plumbing, electrical, framing, drywall. His wife and an assistant run the property management side. Hiring scared him.

It was a big responsibility, a big commitment. I was afraid of it. You know, I was scared of it, but you have to take it.

Recycling other people's money on every purchase

Every deal targets the refinance cycle: after repair value times 75 percent, minus construction, minus lending costs. Funding runs roughly half private money, half hard money. One portfolio owner who refused to sell watched Jose raise rents on comparable houses, copied the playbook, then became one of his private lenders.

What changed

The click came with the first portfolio in October, a 9 property package. Jose had wanted a crew for a while and feared the payroll: families relying on a weekly check he had to keep earning. The portfolio changed the math. "I felt comfortable taking that leap. Once I got that first portfolio, I'm like, okay, I've got enough to keep these people at least six months. So that gives me some runway." Each portfolio after that justified more hires, and the crew became the reason he could keep buying at that pace.

The Results

The count: 9 properties in October, 16 more at the end of October, then a 20 property portfolio across February and March. That is 45 properties in roughly six months, on top of the singles his code violation calls keep producing. The operation behind it is 11 people: Jose, his wife, an assistant, and the 8 person crew.

Before, he was a solo engineer grinding five to midnight after work and bottlenecking his own projects. Now the crew turns full flips in three to four weeks while he handles project coordination and materials. He keeps mornings free until 9 a.m. and disconnects at 4 or 5 p.m. for his family.
